The Intake

Most ecommerce brands don't have a strategy problem. They have twelve dashboards, four channels, three agencies, and no clear read on which one is quietly costing them money.

That isn't a tactics gap. It's a diagnosis gap, and no new tool closes it.

So every month this does one thing: takes a symptom operators are actually feeling, works out what's really causing it, and prescribes the fixes in priority order. Ten minutes, once a month.

Here's the first one.

Diagnosis Graphic
The Symptom
"Revenue is up. So why does the bank account disagree?"

The chart is pointing the right way. Units are up, the launch worked, ad spend looks efficient enough.

And there's still less money at the end of the month than the growth says there should be.

So the conclusion becomes we need more volume, and more volume gets bought with more spend.

The Diagnosis
Revenue is an account-level number. Profit is an ASIN-level number.

Top-line growth can make an Amazon account look healthy while selling fees, fulfillment, advertising, returns, storage and inventory effects quietly weaken contribution on individual products. Scale a product with negative contribution and you don't grow — you lose money faster and more efficiently.

Amazon raised FBA fees by an average of $0.08 a unit in January. That isn't the problem. The problem was already there:

→ Referral, fulfillment and storage run 29–32% of revenue for a typical seller (Eightx, using Amazon's fee schedule)
→ Add advertising and the all-in take reaches 50–60% (Eightx, with Marketplace Pulse P&L data)
→ The category spread is enormous: 13.5% for core electronics, 47.2% for bulky home & kitchen (Eightx)
→ The January FBA increase averaged $0.08 per unit; US referral fees didn't change at all (Amazon)

The mental model: you cannot fix an account-level number by staring at it. The answer is one level down.

The Prescription
Three signals worth reviewing this week
• Margin — get contribution down to the ASIN.

Before treating revenue growth as evidence that everything should scale, build one view per priority product: net selling price, minus Amazon costs, minus landed cost, minus advertising, minus returns. What's left is contribution. Sort by it. The bottom of that list is where the money is going, and it's usually a product someone is proud of.

• Search — separate the three failures.

Search Query Performance splits a query into impressions, clicks and purchases. Low impressions is a discoverability problem. Impressions without clicks is a main image and price problem. Clicks without purchases is a listing and reviews problem. Campaign reports average all three together, so fix the wrong one and nothing moves.

• Capacity — define the work before deciding who does it.

Most in-house-versus-agency decisions get made on cost and regretted on execution. Write down the actual recurring work first: hours, cadence, decision rights. Then decide whether it belongs in-house, with external specialists, or split across both.

From next issue, this chair is yours.

Send us the thing that's actually slowing your brand down. Not the version for a board deck, the version you'd say out loud to another operator.

Every month we take one, run it through the same three steps above, and publish the answer.

By name if you want the exposure. Anonymous if you'd rather, "a seven-figure supplement brand writes in…" works just as well. Your call, every time.

Partner Spotlight: FLUVI

Prescription #1 says get contribution down to the ASIN. Most sellers can't, because Seller Central shows you the account and hides the product.

Fluvi is an analytics and inventory platform for Amazon FBA sellers that pulls revenue, costs, fees, ad spend and profit into one view, with margin and ROI at the ASIN level, 12 months of per-ASIN sales history, and demand forecasting that tells you when to reorder. It also runs ad performance (ACOS/TACOS) and an AI assistant for customer support email, which is the second half of the capacity problem.

If you're going to sort your catalog by contribution this week, this is the shortest path to the list.

The Engin8 Note
Capacity should be built around the work

EcomTherapy is powered by Engin8 — Amazon, TikTok Shop, Walmart, creative and AEO under one roof.

Engin8 also places dedicated specialists: full-stack engineers, graphic designers, Amazon account managers, sales development representatives, marketing managers. The role gets defined first, then matched, then integrated into how the client already works — remotely or from the Cebu office.

Which is signal three, in practice. Capacity is a shape, not a headcount.
